Rack suits are cut on an assumed gap between chest and waist, usually six inches, so your own chest-to-waist difference predicts the fit better than your chest size does.

A man with a 40 inch chest takes a 40R jacket off the rail and it fits across the shoulders and chest. Then he buttons it and the cloth puckers into two soft ripples at the waist, or else the button strains and the front panels pull open in an X. Same chest number, opposite problem, and nothing about his chest measurement predicted either outcome.

The number doing that work is the gap between his chest and his waist. The trade calls it the drop, and it is the single measurement most likely to decide whether a rack jacket can be made to work on you.

One number, two measurements, and a default nobody told you about

Drop is chest circumference minus waist circumference, in inches. Most suits sold off a rail are built on a 6 inch drop, so a 40R jacket ships with a 34 inch trouser and the jacket's own waist is cut on the same assumption. Manufacturers offer variants: a 7 or 8 inch drop is usually labelled athletic, and a 4 or 5 inch drop turns up under older words like portly or stout.

What matters is that a jacket carries a drop whether or not the tag mentions it. Buy a size that matches your chest and you have also silently bought somebody's guess about your waist. If your own drop is 9, the jacket has roughly three inches of surplus cloth at the waist to dispose of. If your drop is 3, it is short by three inches and there is nowhere for that to go.

Take both measurements before you take anything off a rail

Two minutes with a tape settles it. Measure the chest at the fullest point, tape level all the way round, arms down and nothing held in. Then measure the waist where your trousers actually sit, which for most people is lower than the anatomical waist and is the number a trouser maker means. Subtract.

Bodies vary more than the standard admits

There is published work on how badly a fixed drop matches real people. A 2011 paper in the Journal of the Korean Society of Clothing and Textiles by Su-Jeong HwangShin of Texas Tech University, Cynthia Istook of North Carolina State University and Jin-Hee Lee of Wonkwang University analysed men's data from the SizeUSA scanning survey and is indexed with its abstract at Korea Science.

Cluster analysis of twenty-five variables sorted the men into four body shapes: a slim shape at 31 percent, a heavy shape at 26 percent, a slant inverted triangle shape at 34 percent, and a short round top shape at 9 percent. The finding that matters at the rail is that drops varied a great deal inside a single chest size. The authors also noted that ASTM D6240, the American standard table of men's body measurements, presented a regular fitting category, which is to say one shape.

The other reason to distrust a fixed default is that the reference bodies age. The US Army's 2012 anthropometric survey, ANSUR II, took 93 body measurements plus three dimensional surface scans, and Natick released raw data for 4,082 men and 1,986 women on 31 May 2017. Part of the stated point of the exercise was that the Army's small, medium and large categories were no longer optimised for a population that had changed considerably since 1988.

Suppressing a waist is routine, adding one is not

The asymmetry is the practical heart of it. Taking a jacket in at the waist is standard work: the tailor moves the side seams and the centre back seam, and two or three inches comes out without disturbing the balance of the coat. Letting a jacket out is limited by the spare cloth folded inside those same seams, and once that is gone the answer is a bigger jacket.

So the two failure modes carry different price tags. Too much drop, meaning a jacket loose at your waist, is a fitting ticket. Too little drop, meaning a jacket tight at your waist while the chest fits, is usually a different garment. That is why sizing up and paying for shoulder work is the sane move for a low drop, even though it feels backwards to buy a jacket that is visibly too big in the chest.

Trousers behave the same way in reverse. A waistband can be taken in more easily than it can be let out, and the seat has its own limits, so a matched suit bought on a 6 inch drop will fight you at whichever end your body disagrees with.

Where the number quietly shows up on other garments

Suits are where the word is used, but the geometry is everywhere. A shirt cut on a slim block assumes a high drop, which is why one that fits your chest can balloon at the waist or pull at the placket depending on which way your own gap runs. Overcoats carry a drop too, and because they are worn open more often than not, a badly matched one reads as shapeless rather than tight.

Knitwear hides the problem instead of solving it, which is why a jumper feels like an easier purchase than a jacket. That is no compliment to the jumper. It means the garment has no structure to disagree with your proportions.

The two minute check before your next jacket purchase

Write your chest and waist measurements in your phone, with the date, and the drop worked out. Carry them the way you carry a shoe size. Then run three tests on any jacket before you look at the price.

None of this needs a bespoke budget. It needs one subtraction about your own body, plus the knowledge that the rack already made a guess about it before you arrived. When your number and the maker's guess agree, off the rack works and always did. When they do not, the fix is a size choice and a fitting ticket, decided in that order.
